The product management job remains an integrated role.

Where you are: Following AI discussions, watching demos, maybe testing tools casually, but not applying them to actual product tasks.
Assessment question: Are you exploring but not yet using AI tools for your daily work?
Level 1: AI-Assisted → Efficiency
Technology: Basic prompting with ChatGPT, Claude, or Gemini
Scope: Individual, ad-hoc usage

At Level 1, you've started using AI regularly for specific tasks. You're getting value, but your approach is reactive - you think of AI when you have a task, not systematically.

Level 3: AI-Collaborative → Orchestration

Level 3 is where things get interesting - and where most teams haven't arrived yet. This is the frontier.
At this level, AI systems are shared across the team with persistent state. When one PM adds context to a research repository, everyone benefits. When someone updates competitive intelligence, the whole team's AI agents get smarter.
Think of it as network effects for AI. Individual setups create value for one person. Shared systems create compounding value for the entire team.

Level 4 is where AI stops being a tool and becomes a teammate. Not in a metaphorical sense—in a practical, operational sense.
At this level, AI systems initiate actions autonomously within defined guardrails. They monitor signals, identify opportunities, and trigger workflows without human prompting.
Think of the self-driving car threshold. At Level 3, you're always driving—you tell the AI what to do and when. At Level 4, the AI drives within boundaries you've set, and you monitor the dashboard.
Examples include AI that autonomously monitors market signals and triggers research when anomalies appear, self-optimizing experimentation systems that adjust test parameters based on results, or predictive prioritization that surfaces upcoming opportunities before you ask.
Very few product teams have reached Level 4. The technology exists, but the organizational readiness, governance frameworks, and trust required make this aspirational for most teams in 2025.
Where you are: AI orchestrates workflows within guardrails you've defined. It initiates. You supervise and adjust boundaries.
Assessment test (The Who's Driving Test): Does AI autonomously initiate actions within guardrails? If yes, you're at Level 4. If you're still telling AI what to do and when, you're at Level 3.
How Do I Know Which Level I'm At? Four Quick Assessment Tests

If You're at Level 0-1: Build Your Foundation

Pick tasks where quality matters but time is limited - research summaries, competitive analysis drafts, or PRD sections. Use AI consistently for these tasks for two weeks.

Begin exploring autonomous use cases carefully. Where could AI initiate actions within clear boundaries? Start small with low-risk workflows.
Where Do We Go From Here?
AI maturity isn't about having the fanciest tools or the longest prompt library. It's about systematic progression from individual efficiency to team orchestration. The mindshift comes first, the organizational structure will follow.
Most product teams sit at Level 1 or 2 today. That's fine. Level 3 and 4 represent the frontier—where only early adopters have ventured.
The competitive advantage goes to teams who climb deliberately, not just fast. Each level builds capabilities that enable the next. You can't skip rungs.
